From Owner-Operator to CEO: How Grant Built a More Intentional Agency Model

Grant Hushek, founder of Grantbot, had built a successful agency, but too much of the business still depended on him.

Decisions flowed through Grant. He was still involved in delivery. Roles and accountability weren't clearly defined. And commercially, the agency was still relying heavily on project-based, transactional work.

The Challenge: The Agency Still Revolved Around the Founder

Grant didn't simply need better processes.

He needed to redesign how the agency operated so that he could move out of being the owner-operator and into the role of CEO.

That meant getting clearer on the roles around him, creating accountability, improving how the leadership team worked together, and designing a commercial model that better supported the agency he wanted to build.

There was also a cultural challenge. Grant knew what he wanted the company to stand for, but values like "integrity" weren't concrete enough to consistently guide team behaviour.

Agency Uplift helped turn those abstract expectations into explicit examples of what good and bad looked like in practice.

The Shift: Designing the Agency Around the Business Grant Wanted

The work went beyond simply documenting processes.

Grant and Sean worked on the underlying design of the agency.

The customer journey was remapped into a clear three-stage model.

Instead of relying primarily on one-off project work, Grant now had a path from an initial engagement into higher-value recurring work.

The recurring offer was quickly validated when a client accepted a 5-figure retainer without negotiating the price.

At the same time, Grant began shifting delivery responsibility to his team and building clearer accountability across the leadership group, including role scorecards for all three partners.

The Result: A Different Constraint

The most important change wasn't simply revenue.

It was what Grant's problems became.

Instead of being constrained by an unclear offer, transactional project work and Grant's own involvement in delivery, the agency had a defined customer journey, a validated recurring offer and more delivery responsibility sitting with the team.

During the engagement, Grant reported closing $132,000 in a single week, including successfully selling the new recurring model.

But as commercial momentum increased, the primary constraint shifted.

The problem was no longer whether clients would buy the model. It was building enough delivery capacity to support it.

Grant was increasingly operating as CEO rather than owner-operator, with his team taking greater responsibility for delivery and the leadership infrastructure being built around them.

More Than Advice

For Grant, Agency Uplift also became a place to pressure-test important decisions before bringing them to his leadership team.
